I spent my career in learning and development, which is a polite way of saying I spent it watching organisations try to turn good employees into good leaders and get it wrong in the same few ways.
The pattern almost never varies. Someone is excellent at the work, so they are given people. The skills that made them excellent are the ones they now have to stop using. Nobody says this out loud, so they either do everyone's job for them or disappear into meetings. A year later the organisation concludes they were not leadership material.
They usually were. What they did not have was a settled sense of who they are as a leader, a rehearsed way through the dozen conversations that decide everything, and an HR structure that made the right call the easy one.
That is the whole practice. I work on the person and the structure at the same time, because fixing one without the other does not hold.

Staying out of trouble is the minimum an organisation owes its people. It says nothing about whether anyone wants to work there in three years. We start at compliant and spend our time above it.
A template scales beautifully and helps nobody. We adapt to the person in front of us, which is slower, harder to productise, and the reason the work holds.
If the promotion criteria are invented in the room, no amount of coaching fixes the manager who has to explain them. We will tell you when the structure, not the person, is the problem.
Some calls end with a recommendation and no invoice. That costs us money in the short run and is the only reason anyone trusts the recommendation when it does come with one.
